De-risking a WMS Upgrade in Regulated Distribution

Client: First-line pharmacy wholesaler

The distributor needed to move its warehouse management system to a current, supportable release without disrupting a complex and highly regulated operation.

What we found

The WMS had evolved over many years and supported specialised receiving, storage, picking, replenishment, labelling and reporting processes.

A successful software installation would not, by itself, prove that the warehouse was ready to change over. The business needed confidence that its important day-to-day processes would continue to work.

What we did

We documented the complete warehouse operation and built a structured testing and sign-off programme around it.

The resulting register covered 54 business scenarios, including 31 considered high risk. We also reviewed the custom reports, labels and operational behaviours that needed to be carried forward, and established clear rules for issue management, rollback and approval.

Outcome

The upgrade became a controlled business-readiness programme rather than simply a technical project.

Management and process owners now have a clear basis for deciding when the operation is ready to cut over, which issues are genuine blockers and what evidence is required before approval.
